I believe part of the issue being run into is the fact that some characters, or perhaps more certain players as well, didn't like the idea of having a leader and/or felt it wasn't needed.
Perhaps it was because the party was more chaotically inclined, but it would appear many didn't like the idea of being told what to do and preferring tgat every decision be discussed or agreeded upon.
I guess there was something that just feared having a tyrant try to lead the party. Chuckles.

I missed out on the original leader. It was Cahleth, correct? I believe he was critically injured just before Velon met the group in Greenest. I didn't know there was a debate about leader even potentially before the campaign started! Having lots of character interaction / role-play first probably helps. Wonder what will happen when/if Lia and/or Geoffroy come back, to that regard!
Yeah the notion of having a leader was odd to me at first, but that is because it was compared to my 3-5 player home 'in-person' campaigns with friends. It's much easier to make a quick decision and move on in that setting. I view the leader as more of a tie-breaker, although someone that should still display leadership in general too, so that debates don't rage on forever. I'm trying to have Velon lead but not give specific orders. Even the care of the mask tried to be presented to Zarra as a choice she could make about caring for the mask versus the freedom to do anything she like, versus just an 'order'. I hope no one has minded so far. That's one reason having to have people guard the room is a tough one, because it really restricts the player(s).

Half the players didn't want a leader and the ones that did all wanted different ones. I argued that we needed a leader to keep things running smoothly. Without a leader we were basically a group of chaotic neutrals all pulling their own direction. Many characters just ran off on their own not telling anyone else. Cahleth was our original leader. You barely missed interacting with him.
As to when Lia and Geoffroy return… Lia will return soon. It should be fun. We will have to wait and see *wink*.
That is the same way I felt about Lia in that role. At the table things can be discussed quickly and decisions made. This medium is much slower and a simple discussion could take a few days to give everyone time to join in. The leader helps to push things along for the Dungeon Master when necessary.

I think the big issue is trust and fear of what is too come with the realization that leader, like everyone else, will make mistakes and even make bad decisions. That in addition to this, sometimes a leader has to be firm or even strict, especially when the lives of others are at stake.
Myself, even if it may be more difficult in a play by post format, I believe a Leader essential even if they must have the support of their party and perhaps others they can turn to for their advice.
But the big consideration is that a leader doesn't have to make all the decisions by themselves, and a good leader is able to look to those around him/her to see what they have to say. A good leader has advisors, friends, and allies, who can provide another perspective or even tell the leader when they feel s/he is making a mistake and stop with a course of action.
Trust, cooperation, respect, and the understanding that mistakes will be made or that no leader is truly perfect. These are the key points of consideration that like to offer. Though I also feel a good story created when you have someone the Leader find himself in disagreement or conflict, often the Lancer or second in command in such a story.
